I think she had a general outline from the beginning.  I heard she 
spent like 5 years before publishing the first book, just working out 
the mechanics of the Harry Potter universe.  A lot of time and effort 
went into planning this out.  I think Sirius WAS planned from the 
beginning, seeing how central he is to the plot.

I would agree with you on the Thestral bit - it's a rather minor part 
of the plot, and may not have made it into her outline.  Thus 
explaining why we don't see them at the end of book 4.

Yes, Harry/Luna does not seem to have too much support on this 
board.  Beats me as to why that is - she seems like the most obvious 
match for Harry at this point in the series.  It's exactly the kind 
of thing Rowling would do: Harry dates the pretty, popular girl and 
finds out she's emotionally unstable.  Then he dates the weird, 
unpopular girl and finds out she's really great!  I also think we'll 
see Ginny/Neville and Ron/Hermione.
