Curious thought about Portraits - How Many?

The only example of a living portrait for a live
person is Gilderoy 
Lockhart.  The portraits of him in his office are very
much alive but 
we never hear them talk.  

Sue, who wonders about the portraits a lot.

Mo now:

I have wondered about that too.  I mean, in Lockharts
office, there was more than one portrait with his face
in it.

My guess is that the portait of Phineas Nigellius
(sp?) (I can't remember if HE was the one in DD's
office and at Grimmauld Place)  Anyway, maybe it was
constructed that he would have two portraits to go
between. 

I also wonder how the portraits personalities are... 
I mean we know that Sirius's mother is hateful and
furious because she was like that in real life. 
But what about Lockharts?  I mean, he ended up going
crazy, so are his portraits now in the same mental
state he is in?  Or, are the portraits unable to speak
until the person dies and are then bestowed with their
personalities and traits?
Can a portrait be painted after a person is gone?
Also, we all know portraits don't always look exactly
like the person, so, do they look like they have had
paint smudged on them when they are moving around? 
Or, is it some magical way of painting that captures
their memory on canvas?
