Is it possible that the Sorting Hat doesn't place people in the
Houses in which they belong; but in the Houses where they (perhaps
subconsciously)want to be? Maybe the Hat reads not minds, but
emotions, as Snape suggested.

Hermione says on the train that she hopes she is in Gryffindor; but
adds that maybe Ravenclaw wouldn't be too bad. Later we find the Hat
did consider her for Ravenclaw but she ended in Gryffindor, which was
her first choice.

Ron's family is entirely Gryffindor; "I don't know what they'll say
if I'm not."

Draco knows he'll be in Slytherin because "all our lot" have been.

That leaves Harry; he is at first glum about being placed in
Hufflepuff; until Hagrid mentions some negatives about Slytherin.
That rules out two houses for him; and he would naturally hope to be
in the same House his parents were in. I'm wondering if the whole
Sorting process comes down to personal inclination?
